Problem Statement

Coaches lack a unified platform that reinforces structure, accountability, and culture beyond the field. Thus, leading to missed communication and reduced team cohesion.

01

No unified system: Coaches rely on multiple tools, making it hard to keep everything organized.

02

Lack of accountability: No clear way to track if players are completing tasks or staying on track.

03

Weak communication & team cohesion: Information gets missed, leading to confusion and disconnect beyond the field.

Research

To understand the challenges coaches and athletes face, I conducted interviews and a survey, and reviewed how teams currently manage communication. My goal was to identify where information gets lost, how teams rely on multiple tools, and how that impacts organization and consistency. These insights helped highlight gaps in communication and the need for a more unified system.

Research Goals

Identify how coaches and athletes currently manage communication and organization, and determine where breakdowns occur across tools and workflows.

Methods

1-on-1 Interviews, Surveys, AB testing, Competitive Analysis, User testing, and Information Architecture.

Participants

25 Participants - Coaches, Players and Umpires.

Key Insights
  • Communication is fragmented: Teams rely on multiple apps and group chats, causing information to get buried or missed.

  • Coaches repeat themselves often: Due to unclear or missed messages, coaches spend extra time resending and explaining information.

  • Lack of accountability off the field: There is no consistent way to track if players are completing workouts or following expectations.

  • Players rely on memory or teammates: important details are often remembered incorrectly or confirmed through others instead of a clear source.

Early Ideation & Wireframes

High-Fidelity Interface

I moved from low-fidelity to high-fidelity wireframes through an iterative process based on feedback and testing. Early wireframes helped validate layout, flows, and core features before adding visual detail. This allowed me to focus on usability first, then refine the interface to better support how coaches and players interact with the platform.

Simplifying the Coach Dashboard

Clutter Reduction: Removed non-essential notifications that caused cognitive overload.

Instant Access: Reorganized key athlete metrics to be accessible within two taps.

Visual Clarity: Implemented red highlight zones in V1 to identify and solve friction points.

Flow Optimization: Streamlined the coach navigation cycle for faster session logging.

Worked at Homecourt

Homecourt found coaches “abused” tracking feature. This left younger athletes feeling burnt out and it removed the fun from training.

Feature Removal: Nudge

I removed the nudge feature because it felt unnecessary and added extra notifications without providing real value. Feedback showed that coaches and players were already dealing with too many messages, and this feature risked adding to that overload.

Assign Workouts: Personalized workouts, position-based assignments, and built-in tracking.

Easy On-boading: A simple walkthrough that highlights key features, uses custom codes for easy player access, and introduces the coach dashboard without overwhelming the user.

Final Deliverables

A comprehensive ecosystem designed to empower athletes and unify elite performance cultures.

Conclusion

INTRA rethinks how teams operate by bringing structure to something that’s usually scattered. Instead of relying on multiple apps and repeated messages, it creates one system where communication, training, and expectations are clear and consistent. T

he goal is to improve how coaches and players stay connected and work together every day. This project shows how better organization and clarity can directly impact performance, accountability, and team culture.
